(一)、外(wai)購(gou)(外(wai)協(xie))件(jian)收料與入(ru)庫一般(ban)易犯錯誤及注意(yi)要點
1、制(zhi)造企業生產計劃的內涵和原理(li)講(jiang)解

3、 收料(liao)前(qian)的準備問題
3.1、易犯錯誤:采購經(jing)常(chang)性臨時通知倉管要到(dao)的(de)物料,經(jing)常(chang)打(da)亂倉管正常(chang)的(de)工作計劃(hua)
3.2、注意要點(dian):
3.2.1、采購提前一天通(tong)知(zhi)倉庫明天要到的物料(生(sheng)產訂單號(hao)、采購訂單號(hao)、物料名稱、數(shu)量、供應商(shang))
3.2.2、倉管(guan)員提前作好相應的收(shou)料準備(場(chang)地、物料需(xu)求計劃、采購(gou)訂單、生(sheng)產(chan)任務(wu)單的提前核(he)對與熟悉)
4、收料(liao)實施問題(ti)
4.1、易犯錯誤
4.1.1、公司物料計劃、采(cai)購、倉儲沒有提前與供(gong)應商達成共識,要(yao)求供(gong)應商如何規范填寫好“送貨(huo)單(dan)”
4.1.2、倉管(guan)核對(dui)物料(liao)依據有問(wen)題,發生多(duo)收(shou)(shou)、早收(shou)(shou)、收(shou)(shou)錯料(liao)的(de)問(wen)題
4.1.3、倉管(guan)只是根據外箱(xiang)標識確認物料的正確性
4.1.4、公(gong)司(si)技術(shu)、采購部門沒有(you)就供(gong)應商的來(lai)料包(bao)裝提(ti)出規范要求(qiu),導致來(lai)料包(bao)裝極不(bu)規范,尾數(shu)箱(xiang)沒有(you)任何標識
4.1.5、采(cai)購(gou)沒有就來料數(shu)量問(wen)題事(shi)先制訂在采(cai)購(gou)協議中(zhong),導致公司倉(cang)管點數(shu)工作量太大
4.1.6、倉(cang)管沒(mei)有就(jiu)來(lai)料(liao)的緊(jin)急(ji)程度進行(xing)規范(fan)標(biao)識,便(bian)于IQC按(an)物(wu)料(liao)緊(jin)急(ji)程度進行(xing)有計劃的檢驗
4.2、注意要點
4.2.1、公司物料計劃、采購、倉儲要提(ti)前(qian)與供應商(shang)達成共(gong)識(shi),要求供應商(shang)規(gui)范填(tian)寫好“送貨單(dan)”,比如(ru)送貨單(dan)上(shang)必(bi)須注明(ming)公司采購訂單(dan)號碼等
4.2.2、倉管核對物料的(de)(de)依據是(shi)物控正式下達的(de)(de)《物料需求計(ji)劃》、《采(cai)夠訂單》、經確認來料實(shi)樣或圖(tu)片,倉管一(yi)般情況下不(bu)許多(duo)收(shou)、早收(shou)來料,有規定要(yao)求的(de)(de)除(chu)外
4.2.3、公司(si)技術、采購(gou)部門必須就供應商的來料(liao)包裝提出規(gui)范(fan)要求,關鍵是保(bao)護好物料(liao)質量、便與倉管點數、擺放(fang)規(gui)范(fan)
4.2.4、采購沒有(you)就來料(liao)數(shu)(shu)量及(ji)點(dian)(dian)數(shu)(shu)問題事先(xian)制訂在采購協議中(zhong),比如公(gong)司對C類(lei)物(wu)料(liao)只點(dian)(dian)原(yuan)包裝(zhuang)箱數(shu)(shu),尾(wei)數(shu)(shu)箱全點(dian)(dian);A、B類(lei)物(wu)料(liao)不(bu)管批量大小只抽點(dian)(dian)原(yuan)包裝(zhuang)1-2箱,尾(wei)數(shu)(shu)箱全點(dian)(dian);如果在公(gong)司生產現場一(yi)點(dian)(dian)發現少(shao)數(shu)(shu),以一(yi)罰10或20
4.2.5、倉管(guan)要就來料的緊(jin)急程(cheng)度進(jin)行規范標識,比如(ru)在(zai)來料上放在(zai)不(bu)同顏色的待(dai)檢牌
5、入(ru)庫實施問題
5.1、易犯錯(cuo)誤
5.1.1、收(shou)料員(yuan)與倉管分(fen)開,人(ren)為(wei)增加人(ren)工成本及工作量;
5.1.2、IQC在抽查物(wu)料后(hou),沒有將物(wu)料及(ji)時(shi)歸位(wei),導(dao)致物(wu)料數量問題;
5.1.3、倉(cang)管(guan)對驗收合(he)格的來料(liao)重新在原包裝上一(yi)一(yi)做(zuo)好(hao)標(biao)識在貼上,增加(jia)倉(cang)管(guan)工作量;
5.1.4、物(wu)料(liao)搬運工沒有(you)按(an)倉管(guan)要(yao)求將來料(liao)規范搬運擺放;
5.1.5、倉管或總帳員不能做到日(ri)清日(ri)結,單據與物料流動(dong)不同(tong)步,導致帳實(shi)不符
5.2、注意要點
5.2.1、收料與(yu)倉(cang)管合并,收料點數后,經IQC驗收后只(zhi)點動過的幾箱物料;
5.2.2、IQC在(zai)抽查物(wu)料后,必須將物(wu)料及時(shi)歸位
5.2.3、先(xian)由(you)(you)采購、品質(zhi)、倉儲(chu)部門溝通后設(she)計(ji)公司統(tong)(tong)一的(de)外箱標(biao)(biao)識(shi),然(ran)后由(you)(you)采購通知供應商按公司統(tong)(tong)一規范的(de)標(biao)(biao)識(shi)填寫及貼上,這樣倉管(guan)就不需在(zai)貼標(biao)(biao)識(shi)
5.2.4、物(wu)料搬(ban)運工按倉管要求將(jiang)來料規范搬(ban)運擺放
5.2.5、倉管或總帳(zhang)員必須做(zuo)到日清日結,單據與(yu)物料流(liu)動同步
 
(二)、如(ru)何有效地(di)進行領發料
1、面向總(zong)裝(zhuang)直接生產用(yong)料(liao)的領(ling)發(fa)料(liao)
1.1、易(yi)犯錯誤
1.1.1、倉(cang)庫整(zheng)個分(fen)類(lei)不規范,倉(cang)庫數量(liang)多,人力等成本上升,管理難度加大(da);‘
1.1.2、由(you)于車間生產不嚴格按(an)計劃(hua)進行,車間按(an)自我需求到倉管領(ling)料,想(xiang)領(ling)多少、什(shen)么時候領(ling)全部由(you)車間決定;
1.1.3、在嚴格按計劃發料(liao)的情況下,由于(yu)套料(liao)單頁數(shu)多(duo),如果全(quan)部(bu)打印出來浪費紙張;
1.1.4、由(you)于倉庫分(fen)類布局(ju)不合(he)理加上沒(mei)有充分(fen)利用可視化(hua)的方法(fa),導致每次(ci)發料工作量(liang)大,效率低;
1.1.5、倉管與車間物料員點(dian)數方法不規范,導致一個是點(dian)數工作量大(da),而是發生數量錯誤
1.1.6、車間超領料(liao)不(bu)規范,導致物料(liao)浪費現象(xiang)嚴重(zhong)
1.2、注意要點
1.2.1、整個公司(si)倉(cang)(cang)(cang)庫可分為原(yuan)料(liao)倉(cang)(cang)(cang)、總裝倉(cang)(cang)(cang)、包材(cai)倉(cang)(cang)(cang)、成品倉(cang)(cang)(cang)、輔助材(cai)料(liao)倉(cang)(cang)(cang)
1.2.2、面向總裝的發料(liao)(liao)一定是物(wu)(wu)控根據(ju)每單物(wu)(wu)料(liao)(liao)的實際(ji)到位情況、每周生(sheng)產計劃將“套料(liao)(liao)單”提前一天從(cong)系統中打印出來,經物(wu)(wu)控或生(sheng)管負責人簽字確(que)認后安排倉管發料(liao)(liao)
1.2.3、如發料時,套料單(dan)(dan)頁(ye)數多,為(wei)了不(bu)浪費,由倉管與車(che)間物料員在電子版套料單(dan)(dan)上一(yi)一(yi)核對,然(ran)后打印出一(yi)張總的套料單(dan)(dan)交車(che)間,前提是此單(dan)(dan)物料全部(bu)備(bei)好;
1.2.4、倉管發料時(shi)與(yu)車(che)間物料員點數時(shi),對每種物料如果是原(yuan)包裝只能(neng)箱(xiang)數,尾數箱(xiang)全點,如果是大件要全點,小件的不是原(yuan)包裝進(jin)行(xing)稱重。
1.2.5、建立車(che)間超領料作(zuo)業指導書(shu),嚴格按要求進(jin)行
2、面向(xiang)前道自(zi)制直接生(sheng)產用料的(de)領(ling)發料
3、面向委外直接生產用料的領(ling)發料
大部分同(tong)1,就是(shi)將套料單(dan)改為委外(wai)發(fa)料單(dan),但(dan)要特(te)別(bie)注意的是(shi)一是(shi)不發(fa)錯料,二是(shi)嚴格按計(ji)劃規定(ding)的時間、數(shu)(shu)量(liang)發(fa)料,三是(shi)雙方點(dian)數(shu)(shu)除C類物(wu)料外(wai),AB類物(wu)料全(quan)點(dian),小件可稱重。
1、打(da)樣領料
一(yi)個(ge)是(shi)重點(dian)注意在領料(liao)單上單獨注明“打(da)樣領料(liao)”,二是(shi)防止發(fa)(fa)錯、特別是(shi)發(fa)(fa)多,要建立對技術(shu)部門(men)的(de)考核制度(du)
2、輔助材料領料
注意(yi)要點是:
一是(shi)對(dui)主(zhu)要輔助(zhu)材(cai)料(liao)(指直接用在產(chan)品上)由技術(shu)部門(men)、制造部門(men)共同(tong)建立(li)定額消耗(hao)標準(zhun);二是(shi)倉管(guan)(guan)按(an)標準(zhun)進行發料(liao);三是(shi)每(mei)月(yue)底由財務、倉管(guan)(guan)對(dui)每(mei)個車(che)間(jian)(jian)的(de)現有暫(zan)存的(de)輔助(zhu)材(cai)料(liao)進行盤點,按(an)實際月(yue)產(chan)量的(de)標準(zhun)消耗(hao)和實際消耗(hao)進行對(dui)比;三是(shi)嚴格(ge)按(an)制度(du)進行對(dui)車(che)間(jian)(jian)的(de)考核與利益掛購
 
(三(san))、如何有效(xiao)地進行退換料
1、直接生產用料的退換(huan)料
1.1、個別退換料
1.1.1、注(zhu)意要點
1.1.1.1、車間物料員每天要進行(xing)整理、分類、作好標識,手工或系統開具紅字(zi)“領料單”或“退(tui)換(huan)料表”經(jing)IPQC確認簽字(zi)后(hou)叫(jiao)倉(cang)儲換(huan)料;
1.2、批量退料
1.2.1、注意要(yao)點(dian)
1.2.1.1、車間物(wu)料(liao)(liao)員憑“MRB單(dan)”、 進(jin)行整理、分類、作(zuo)好標識,手工或(huo)系統開具紅字“領料(liao)(liao)單(dan)”或(huo)“退換料(liao)(liao)表”叫倉(cang)儲(chu)換料(liao)(liao)
2、退供(gong)應商料
2.1、注意要點
2.1.1、倉管按(an)供應商、物料(liao)型(xing)號規格(ge)、采購單號每(mei)天進行(xing)分類整理(li)、標識
2.1.2、 采購(gou)事先(xian)與(yu)各供(gong)應商約定退料時間、方式
2.1.3、 倉管通知開(kai)單(dan)員開(kai)出紅字“入庫(ku)單(dan)”一式四(si)聯與供應商辦理退貨手續
 
(四)、自制件及成品的出入庫
1、自制件的入(ru)庫
1.1、注意要點
1.1.1、如果做好的(de)(de)自制件(jian)是總(zong)裝(zhuang)件(jian)直接(jie)入總(zong)裝(zhuang)庫(ku),如果某(mou)前道車間(jian)(jian)做好的(de)(de)自制件(jian)還要委外繼續加工的(de)(de)話先入材料庫(ku),如不(bu)需(xu)(xu)委外加工但需(xu)(xu)到下個車間(jian)(jian)加工的(de)(de)話,不(bu)需(xu)(xu)入材料庫(ku),車間(jian)(jian)之間(jian)(jian)由流程卡的(de)(de)形式(shi)跟綜數(shu)量(liang)與質(zhi)量(liang)。
車(che)(che)間按日生產計劃制造完畢后(hou)(hou)開(kai)具一式三聯(lian)的“送(song)(song)檢單”提交品(pin)質檢驗,經檢驗合(he)格后(hou)(hou)車(che)(che)間及檢驗簽字確認。車(che)(che)間憑檢驗合(he)格的“送(song)(song)檢單”到倉(cang)庫辦理(li)入庫手(shou)續。由倉(cang)庫開(kai)具一式三聯(lian)的“自(zi)制件入庫單”或“自(zi)制件出入庫表”并簽字確認后(hou)(hou)作好(hao)物料(liao)卡(ka)。然(ran)后(hou)(hou)交帳(zhang)務作好(hao)電腦帳(zhang)。
2、自制(zhi)件的出庫(ku)
如(ru)果是車間制造需按(an)發(fa)料程序(xu)進行。如(ru)果是隨(sui)成(cheng)品發(fa)貨按(an)“成(cheng)品出庫程序(xu)”
